The 28th Annual LCI Congress is where the Lean community comes together to share ideas, learn from one another and explore the future of Lean design and construction. Centered around the theme Building the Future Together: Lean at the Crossroads, this year’s event highlights the importance of collaboration, integration and continuous improvement as the industry navigates new challenges and opportunities.

An IPD team on a San Francisco healthcare project with 60+-foot deep foundations recovered 10 of 11+ lost months through intensive two-week collaborative replanning, developing six to eight priced recovery options for the owner, and putting foremen — not just project managers — at the scheduling table. A practitioner story of PDCA, radical honesty, and disciplined recovery, presented as Chapter 1 of a living project story still unfolding at Congress 2026.

Topic: Prefab Roller Coaster: Lessons from Folsom Care Complex

Description:
On the Folsom Care Complex, an IPD team self-imposed a 90% prefabrication target — walls, MEP racks, and exam room pods — all sequenced through takt-based production flow. More than 3,000 prefabricated panels were installed across all levels, with field rework eliminated by the third floor through rapid learning cycles. But the story isn’t all wins. Pods introduced unexpected constraints, communication gaps between design and fabrication lost critical information and fast panel installation created downstream pressure on other trades. Despite weather disruptions, the project achieved zero late-path activities. This session shares what worked, what didn’t and what the team learned about prefab at scale.

Topic: Adaptive TAKT Planning: Reliable Flow Amid Hospital Change

The Sutter Health Van Ness Campus team delivered 40 new patient beds inside an active hospital — without shutting down care or missing the schedule. But the plan that got them there wasn’t the one they started with. Shifting census levels, evolving regulatory requirements and leadership transitions forced the team to replan repeatedly. This session shares how the team treated takt as an elastic system, using work density analysis, swarm-based problem solving and direct stakeholder engagement to maintain reliable flow through constant change. Leave with practical strategies for adapting takt plans in any operationally constrained environment.

Topic: Live Lab 6: Takt Formula + AI for the Big Room

Takt Formula: Aligning Field, Schedule and Ownership: Through a “Live Stress Test” of a townhouse project, attendees will see how the takt formula acts as a predictive engine rather than a reactive tracking tool, The presentation follows a scenario where a difficult owner questioned the project duration and demonstrates how the Lean practitioner and scheduler used the takt formula to provide a mathematical proof of the schedule’s logic, later verified and mirrored within a detailed CPM schedule. We will present side-by-side data highlighting the reduction in schedule variance achieved using takt to stabilize flow and CPM to track milestones, eliminating trade stacking and dead space within units.
AI for the Big Room: From Pull Planning to Digital: In this Live Lab, attendees will participate in a condensed Big Room pull planning session led by The Boldt Company. Boldt facilitators will demonstrate field-tested best practices grounded in Last Planner System®, including backward planning from milestones, defining clear handoffs, surfacing constraints and securing reliable commitments. Participants will see how structured facilitation, visual management and disciplined conversations improve alignment and planning quality.
Once the board is built, we will use AI-enabled board capture to convert the physical sticky note plan into a structured digital plan in minutes. The output will be displayed live, showing activities, sequencing and constraints organized in a usable digital format.
Measurable impact will be demonstrated through: Time from planning session to usable digital plan, elimination of manual transcription, improved data accuracy and completeness, Immediate visibility into constraint categories and commitment trends.
The session concludes by connecting these measurable gains to improved flow reliability, faster feedback and better decision-making that directly influence the work put in place. Time will be reserved at the end for audience questions and answers.

Overview of the healthcare IPD program structure. Timeline of major issues: vibration failures and late redesign, discovery of the interstitial void, sloped decks, limited ceiling space and beginning work before core and shell completion.
